Your hardest month is not the month someone joins. It is month three. The New Year rush signs up, comes in strong for a few weeks, and then life happens. A member who has not walked in for three weeks is a member halfway out the door, and the notice you get is a cancellation you cannot argue with.

Retention is the entire business. Signing a new member costs real money in ads and staff time. Keeping one you already have costs a single well-timed message at the moment they start to slip. The channel that reaches them at that moment is not email and it is not a post they will never see. It is a text.

Texts get opened at about a 98% rate, most within minutes. Email sits around 20%. A social post reaches whoever the algorithm shows. When a member goes quiet and you text "we miss you, this week is on us," you catch them before the drift becomes a decision to quit.

This playbook shows you how to move a person from first-time visitor to regular, and hands you the messages that do it at each step.

The only funnel that matters: first visit to regular

Every member walks the same path. They join, they show up a few times, they either build a habit or they fade. Your job is to give them a nudge at each stage so the habit wins.

Turning a first-time customer into a regular

A welcome text in week one makes a new member feel seen. A check-in during the first fragile weeks keeps them coming. A comeback text the moment attendance dips catches them before they ghost. A milestone cheer turns a habit into pride. Each message is small. Together they are the difference between a member who renews and one who quietly disappears.

Why texting fits a gym or studio

Fitness runs on momentum, and momentum is a timing problem. A class with four open spots tomorrow is worth filling today. A member who missed a week needs to hear from you this week, not next month. A renewal is easiest to save before it lapses, not after. Texting is the only channel fast enough to hit these windows.

It is also two-way. A member can reply "YES" to grab a class spot or "IN" to join a challenge, and a real person answers. That back-and-forth builds the relationship that keeps people paying.

And the list is yours. Not locked in the booking software, not rented from an app. Every number belongs to a member who trained with you and asked to hear from you.

Part 1: Build a list members want to be on

Texting only works with permission, which is why texts get read. Every member on your list opted in. Three ways to join, run all three.

  1. A keyword. Members text a word like STRONG or FIT to your number and they are in. Put it on the front desk, the locker rooms, class whiteboards, and your Instagram bio. Give a reason: "Text STRONG to [number] for a free guest pass and class alerts."
  2. A QR code at check-in. A stand at the front desk catches members right after a good workout. One scan opens a pre-filled text, one tap and they are on the list.
  3. A checkbox at signup. New members already fill out a form. One extra line: "Text me class openings and challenges." The list grows every time someone joins.

Give people a reason to opt in: a free guest pass, first access to class spots, or entry into the next challenge. The reward earns itself back the first time it keeps a member from canceling.

Two rules keep the list strong. One or two campaigns a week at most, and no texts before 9am or after 8pm local time. Members forgive a class alert. They do not forgive daily noise.
